How it starts
The same four moves every time, before anything in an account is touched.
Adding activity to an operation nobody has read is how budget gets spent proving what was already true.
- Read the whole operation before changing any of it. The ad account, the site, the content, and the path an enquiry takes after it is submitted, read together rather than as four systems that each look healthy alone.
- Name the gaps and the opportunities, and say which are load-bearing. Where the competitive position actually stands in the auction, what the content is and is not answering, which platforms are worth adopting and which are not, whether the CRM and intake are feeding anything usable back, and whether any vendor in the stack is the thing to change.
- Build the agents and intelligence the account needs to be watched properly. Monitoring, visibility tracking and research built for this business rather than a template. They surface what moved and what it means. They never publish and never change an account.
- Put it in a roadmap, in priority order, with the reasoning attached. Sequenced so the foundation lands before anything that depends on it. You can see why each item sits where it does, and argue with it.
What that has looked like in practice
An example of the work, based on active client work. Anonymized, and written up in the order it happened rather than in the order that flatters it.
Consolidated the vendors so one party owned the whole picture
Technical SEO and the website build were sitting with different parties than the media, and none of them were integrated. A full-service agency was running search and organic without being connected to the people who owned the site, which meant nobody could act on what any of the others found. That came under one umbrella first, because nothing downstream is fixable while it is split.
Took the paid search account over and found the constraint was position, not budget
The account read as underfunded. It was not. Quality signals were holding the auction position down, so impressions were being lost before money was ever the limiting factor. More budget would have bought the same impressions at a worse price.
Rebuilt structure around intent, so the keyword, the ad and the page finally agreed
Campaigns and ad groups rebuilt with tight relevance alignment, a piece at a time rather than in one cutover. Tighter alignment lifts the competitive position, which wins more auctions in better placements at the same spend.
Moved the intake platform, and the top of the funnel nearly doubled
The form was losing people between the click and a submitted enquiry, in a gap platform reporting never looks at because it stops at the click. Replacing the intake nearly doubled top-line enquiries. That is a real movement from this work; it is not a benchmark, and it is not what another account should expect.
Now working on quality, by sending real outcomes back to the platform
More enquiries at the top is only half of it. The current work is stronger conversion inputs, so bidding optimizes toward qualified outcomes rather than raw submissions, and the account learns what a good customer looks like instead of what a cheap form fill looks like.
Built a content engine, because the traffic was arriving with no intent to buy
Organic was growing on articles that never produced a customer. The engine reprioritized which pages to refresh and which to write, aimed at the questions buyers actually ask. It runs with review and approval in the loop and publishes into the site's own CMS, so an approved page goes live without a handoff chain. No rankings are promised and no citations are promised. The foundation is, and so is getting it live.
What gets built for the account
An agency's capacity is people. This one is tooling, which is why the work run directly covers more ground than one person otherwise could.
- Monitoring, visibility and analytics, watching the account and writing what changed to a record a person reads
- Research, drafting and the content engine, feeding the pages the intelligence says are missing
- A source-integrity gate over every external claim, re-verified during the run
What happens when something breaks
It will. Flags fire, integrations stop, tests fail, and a reading that looked alarming turns out to be a measurement boundary rather than a problem.
- The work is to dig in and find out which it is, quickly, and to say plainly which one it turned out to be
- Several of the most useful findings in this practice are the ones where the alarming reading was wrong. Saying so costs a week of alarm and buys back the credibility needed for the real ones
- A stray error and a deliberate change look identical in the data, so who changed what gets established before anything is decided
- Nothing reaches a live account or a live site without a person approving it. The systems produce reviewable drafts and findings, and they wait
What this means for an operator
The diagnosis is the first step and it is not charged for. It covers the advertising account, the site, the content and the path an enquiry takes after it is submitted.
